Slap a bandaid on your growing pains

I struggled for 5 years to build a thriving online business.

I’ve tried everything from:

Blogging, podcasting, YouTubing, ghostwriting, info products, and currently, done-for-you email, funnel, and launch services.

Each business has been more successful than the last.

But I’ve never had a business grow as fast as the cold email agency I started.

Take a look at the revenue growth month over month:

  • August: 136.5% growth
  • September: 297% growth
  • October: 68.9% projected growth

Enter the growing pains.

It doesn’t take a math whiz to notice that October’s projected growth is a fraction of the past 2 months.

But the slowdown in revenue growth isn’t the biggest pain…

The pain has been systems.

My business partner and I have been butting heads, trying to build systems, and hiring our first full-time employee.

Basically, we need to automate, delegate, and build systems to catch up with the growth.

We’ve been treading water to keep the machine pumping…

…Which made us take our foot off the gas.

Not to mention that 2 clients we signed, who we projected to be our biggest earners, ain’t exactly playing nice.

One ghosted us on a huge invoice (fun times), and the other client couldn’t find his way out of a paper bag (never contacted the leads we gave him, more fun).

Which caused us to take a few steps backward growth-wise.

Despite still growing, we suffer from a distorted reality.

It’s easy to stare at the daily KPIs and feel like we’re shrinking.

But these are good problems to have.

Neither of us has ever seen a business take off like this, and we needed a plan.

We built a 90-day plan to double our revenue.

Here’s how we did it, so you can do the same for your business.

1. Tracked our time

Used the Rize app to track our screen time, tasks, and where we spent our time (automatically) for 72 hours.

2. Created SOPs

Used those results to create SOPs for tasks that could be delegated to our new hire or automated with AI.

3. Automated client delivery

We hooked up Claude Cowork to the Make MCP and provided API keys for all of our tools.

Using the SOPs, we were able to automate a metric boatload of client delivery tasks, from list scraping and notifications to campaign development.

4. Trained our new hire

Used the remaining SOPs to train our new hire.

5. Invested in our own lead generation

We realized we had allocated a large portion of our dedicated cold email infrastructure to new clients in order to reduce costs.

This looked like a good move financially, but over time, it reduced our pipeline of new leads.

We need to double our weekly sales calls.

We were averaging 8 sales calls a week, with a ratio of 8 calls = 1 new client.

Referrals, LinkedIn, and X outreach made up only 20% of our current client base and are wildly unpredictable.

Cold email, on the other hand, is scalable.

So we’ve invested in doubling the sending capacity for our own campaigns.

2x emails sent per day = 2x more sales = 2x more clients.

Simple.

6. Hiring an SDR and a cleaner

We have hundreds of leads who replied positively but never answered our 8 follow-ups.

We’re going to hire a cold caller to reach out to all of these people, book them on sales calls, and then give him a list to make 100 calls a day.

Should be an interesting experiment.

7. Live events

We’re planning on going to a live event for our ICP and pitching a presentation on cold email.

It’ll be expensive, but it could be a huge bass slap.

8. Assigning specific responsibilities to each other

My business partner and I were pretty much doing a bunch of random stuff.

We divided tasks and categories between us to make sure we stay in our own lanes.

If you're looking to scale to $100k a month, you're system will need upgrades. At some point, the biggest bottleneck in your business stops being your ability to get customers and starts being your ability to handle them.

Ciao,

Parker

I’m not a big fan of pickles. Not the pickles you eat, or the pickle you find yourself in when you’re stuck between two bad choices and both outcomes suck. Let me explain… Our cold email agency charges a $500 a month tech fee and $150 per qualified lead. The $500 a month tech fee is at cost, meaning we don’t make a dime. The benefit of this tech fee is that it’s low enough for prospects to say, “Yes, let’s get started,” without hesitation. Well, that was the case until this happened… Over the...

I got this reply from my client: If you could get this same result how would that change things for you? Would you be able to plan for the future? Would you be out of the feast or famine cycle? Would you stop lying awake at night wondering about the next time you’ll get paid? Look, I'm telling you this because I struggled with all of the above until I started running cold email.
